The Business Challenge

Like many American orchestras, the Kansas City Symphony faced a familiar challenge: growing audiences while maintaining long-term financial sustainability.

Ticket revenue alone could not support operations, audience growth had begun to plateau, and attracting younger patrons and cultural tourists had become increasingly important.

The question wasn't simply how to sell more tickets. It was how to make the symphony feel relevant to a broader audience.

“We know we have a great product, we just need more people to realize it.”

The Customer Reality

The Kansas City Symphony served three distinct audiences, each with different expectations.

Subscribers already loved the Symphony. They valued the musicians, trusted the programming, and returned season after season.

Newer audiences viewed the symphony differently. They often associated it with tradition, formality, and an experience that wasn't meant for them.

Visitors represented another untapped opportunity. They weren't looking for another concert—they were looking for memorable experiences that reflected the spirit of Kansas City. They wanted clarity, accessibility, and confidence that they were choosing something worth their time. Each audience required something different, but all of them shared one need: They wanted the Symphony to feel more approachable.

The Strategic Opportunity

The opportunity wasn't to market concerts more effectively. It was to redefine what a symphony could represent. Instead of positioning the Kansas City Symphony as a traditional performing arts organization, we expanded the meaning of "symphony" into a broader cultural experience.

The strategy centered on six principles:

  • Shift from concerts to experiences.

  • Make the brand radically welcoming.

  • Celebrate Kansas City as part of the story.

  • Design experiences for visitors as well as subscribers.

  • Position Helzberg Hall as a destination.

  • Use both popular programming and artistic excellence to broaden appeal.

The most important strategic shift was simple: Expand the meaning of "symphony."

The Transformation

The new brand moved away from promoting performances and began promoting participation.

The campaign introduced a new organizing idea: Your Symphony. Rather than treating "Your Symphony" as a tagline, it became the beginning of a conversation. Every experience reinforced a different way people could connect with the organization.

  • Your Symphony of Learning — Intimate conversations with resident musicians that made classical music more accessible.

  • Your Symphony of Colors — Events like Symphony in Pink that celebrated creativity, emotion, and self-expression.

  • Your Symphony of Sounds — Unexpected collaborations, including live performances at Kansas City Royals games.

  • Your Symphony of Movement — Partnerships with contemporary dance companies that combined music and performance in new ways.

  • Your Symphony of Experiences — Hands-on educational programs where children built instruments and discovered music through play.

The brand evolved from:

"A great symphony you should attend." to "An unforgettable Kansas City experience you don't want to miss."

In doing so, the Kansas City Symphony became more than the city's orchestra.

It became Your Symphony.

Leadership Insight

One of the greatest challenges in transforming heritage brands is overcoming the assumption that tradition and innovation are at odds. They aren't. Successful transformations begin by agreeing on what should never change—and then giving teams the freedom to rethink everything else.

For the Kansas City Symphony, every creative decision was measured against four shared design principles:

  1. Expand the meaning of "symphony."

  2. Celebrate artistic excellence.

  3. Create a welcoming and inclusive experience.

  4. Inspire pride in Kansas City.

Those principles became the framework for every discussion, replacing subjective opinions with shared objectives. When teams align around clear principles, creative decisions become faster, stronger, and far more consistent.
