The Business Challenge
As the largest specialty mattress retailer in the United States, Mattress Firm had built an unmatched physical footprint with more than 2,300 stores nationwide. But scale alone was no longer a competitive advantage.
The market had become increasingly crowded with direct-to-consumer brands, mattress-in-a-box companies, and endless product options, making buying a mattress more confusing than ever. The challenge wasn't simply to drive more store traffic. It was to give customers a compelling reason to choose Mattress Firm over any other place to buy a mattress.
“Mattress Firm is the biggest mattress retailer, now we need to be the best.”
The Customer Reality
Buying a mattress is one of the most important purchases people make—and one of the most confusing. Customers weren't just comparing products. They were trying to solve deeply personal challenges involving comfort, pain relief, sleep quality, and long-term health.
Instead, they were confronted with overwhelming product choices, inconsistent reviews, unfamiliar technologies, and pricing structures that made it difficult to make confident decisions.
What customers needed wasn't another mattress. They needed someone they could trust to help them find the right one.
“I have back issues, and it keeps me up at night. I just need someone to point me in the right direction.”
The Strategic Opportunity
Mattress Firm already had its greatest competitive advantage. It's Sleep Experts.
Customers who worked with a Sleep Expert were significantly more likely to purchase a mattress and leave with a positive impression of the brand. The opportunity was to elevate those experts from store associates to trusted brand ambassadors—and extend their expertise beyond the physical store.
Rather than positioning Mattress Firm as a mattress retailer, the brand could become a personalized sleep partner.

The Transformation
The initial assignment focused on improving the mobile experience, which had become the weakest link in the omnichannel journey. At the time, the mobile site primarily existed to drive customers into stores. But it could do much more.
Instead of simply fixing navigation and usability issues, I designed an experience that reinforced the company's larger brand strategy.
The centerpiece was a personalized Sleep Profile. Customers answered five simple questions via an AI-powered Sleep Expert Mattress Matcher, which created a profile that identified products aligned with their individual sleep needs.
Completing the profile unlocked personalized recommendations, educational content, and exclusive offers, giving customers an immediate reason to engage. More importantly, the Sleep Profile became the connective tissue between digital and physical experiences. When customers visited a store, Sleep Experts could access their profile and continue the conversation exactly where the digital experience left off.
The result was a seamless customer journey where technology didn't replace human expertise—it amplified it.
The mobile experience stopped being a destination. It became the beginning of a trusted relationship.
